Replacing a costly third-party EPA data platform with an Azure OpenAI system that unifies hazardous waste intelligence for sales, operations, and executive teams.
Case Study: Building an Internal Azure OpenAI EPA Intelligence Platform
By Fred Shamon
Background
The company relied on a $50,000-per-year external EPA data platform that provided limited visibility into hazardous waste generators, handlers, TSDFs, and industrial activity. The system lacked AI workflows, had access restrictions, and did not integrate directly with RevOps processes.
I saw an opportunity to bring this capability in-house and expand what it could do.
What I Built
I designed and prototyped a complete internal replacement using Azure OpenAI and Azure AI Search, connected to EPA datasets:
- Integrated RCRAInfo: generators, TSDFs, transporters, waste codes
- Ingested Biennial Report waste volumes & shipment patterns
- Layered in Toxic Release Inventory (TRI) for industrial targeting
- Azure AI Search for semantic retrieval across millions of EPA records
- Built natural-language tools for sales, operations, and leadership
- Created internal dashboards for market intelligence & compliance visibility
Why It Matters
- Eliminates reliance on a $50K/year third-party EPA CRM
- Creates proprietary internal intelligence owned by the company
- Massively accelerates targeting, research, and compliance workflows
- Gives executives and ops teams real-time visibility into hazardous waste flows
Impact
The Azure-powered platform prototype has already demonstrated:
- Reduced research time from hours to minutes
- Surfaced new industrial markets through combined RCRA + TRI visibility
- Internal alignment across sales, operations, and leadership
- A clear roadmap to fully decommission the external tool
A complete internal EPA intelligence platform — built with Azure OpenAI, reducing external spend, increasing capability, and creating long-term strategic IP.
New Vertical Discovery: Metal Recovery Opportunity
Identifying and qualifying a new high-value metal stream — unlocking an entirely new reclaim vertical for international operations.
Case Study: Creating a New Vertical Through Strategic Metal Recovery
By Fred Shamon
Background
An international chemical manufacturer approached us with a metal-bearing catalyst byproduct we had never processed before. It required specialized handling, sat outside our normal scope, and most teams would have rejected it immediately.
Instead, I saw strategic potential.
What I Did
- Recognized revenue and recovery potential in a stream we weren’t actively pursuing
- Escalated the opportunity directly to an executive board member for evaluation
- Confirmed the material was recurring and cross-facility (global)
- Led early qualification: storage specs, volumes, logistics, expected yields
- Coordinated confidentiality steps to unlock analytical data (CDA/SDS)
- Positioned myself as point of contact for all next steps and coordination
Why It Matters
This was not an assigned opportunity — it was a completely new vertical I identified, qualified, and built internal momentum for. If recovery is feasible, it represents a scalable international stream with high strategic value.
Market Potential
Based on publicly available spot prices, the metal trades at ~$55,000 per metric tonne.
At only 1,000 tonnes (a modest estimate for multi-facility catalyst turnover), the material value may exceed $55 million.
Note: This figure is illustrative and based on public market pricing — not internal forecasts or proprietary client volumes.
Outcome
The opportunity moved from an unqualified inquiry to a formal technical and legal review — with direct involvement from leadership, operations, and compliance teams.
New verticals don’t appear by accident. They’re built when someone sees potential early and gets the right people aligned without waiting for permission.
GTM Framework: Inside Sales Playbook
Built an 8-stage outbound framework that gave inside sales reps a real playbook, cleaner data, and pipeline visibility leadership could actually trust.
Case Study: Building the Inside Sales GTM Framework
By Fred Shamon
Background
When I stepped into the Inside Sales channel, there was no real GTM structure. Reps were doing their own thing. Data was all over the place. Nobody could say with confidence what was working, what wasn’t, or whether the leads in the CRM were even worth the time.
I wasn’t hired to “own” strategy on paper — but I knew that without a real framework, the channel would never scale. So I built one.
What I Did
- Designed an 8-stage GTM Reach Framework that mapped the full outbound journey from research to closed-loop follow-up.
- Aligned each stage to the existing tech stack: HubSpot, ZoomInfo, LinkedIn Sales Navigator, and email sequencing tools.
- Defined clear rules for what qualifies as a good account and contact before anything hits the CRM.
- Turned the framework into a simple playbook that new reps could follow within their first two weeks.
- Created activity and pipeline views so leadership could finally see where conversations were breaking down, not just how many dials went out.
- Used the data coming out of the framework to brief executives and board-level leaders on what was actually happening in the outbound engine.
The Framework (Visual)
Why It Worked
The first four stages — Research, Validate, Strategize, Initiate — forced discipline before outreach. Reps weren’t just “smiling and dialing.” They were working a prioritized list of accounts that were:
- In the right verticals
- Aligned to what we actually sell
- Backed by clean data and clear next steps
Impact
The framework became the backbone of Inside Sales:
- Onboarding time dropped because new hires had a real map to follow.
- Leaders could see not just how many touches went out, but how many progressed between stages.
- Data quality improved because every record was created and updated inside a defined process, not as a one-off.
- Outbound stopped being “random activity” and turned into a repeatable system that could be tuned and scaled.
You don’t fix outbound with more volume. You fix it with a clear framework, clean data, and a playbook that reps can actually run every day.
TIME Score: Productivity & Efficiency Framework
A weighted performance model I built to measure output, impact, and efficiency per hour — giving leaders a real KPI beyond raw activity.
TIME Score: Time Impact Management Efficiency Framework
By Fred Shamon
Overview
The TIME Score is a performance KPI I designed to measure not just what reps do, but how much their work actually moves the business forward. It blends volume, impact, and efficiency into one score leadership can track daily.
1. Impact-Based Task Weights
Each activity receives a weighted value based on its business impact:
- Cold Call = 1 point
- Email = 0.5 points
- Follow-Up Sequence = 2 points
- Meeting Booked = 3 points
- Lead Converted = 5 points
2. Weighted Output Calculation
Multiply each task by its impact score:
- 15 Cold Calls = 15 × 1 = 15
- 10 Emails = 10 × 0.5 = 5
- 5 Follow-Ups = 5 × 2 = 10
- 3 Meetings Booked = 3 × 3 = 9
Total Weighted Tasks = 39 points
3. TIME Score Formula
Divide weighted output by available work blocks (example: 8 blocks in an 8-hour day):
TIME Score = 39 ÷ 8 = 4.875
4. What TIME Measures
- Time: How effectively hours are spent
- Impact: Prioritization of revenue-driving work
- Management: Focus and organization
- Efficiency: Weighted output per hour
5. Performance Targets
- Excellent: TIME Score > 6.0
- Strong: 4.0 – 5.9
- Needs Support: < 4.0
6. Optimization Over Time
Task weights can be adjusted as priorities evolve — ensuring the TIME Score remains aligned with growth goals, new KPIs, or shifting sales motions. It becomes a living metric that grows with the team.
“You don’t just measure activity. You measure how much each action pushes the business forward.”
Pipeline Stage Playbook (HubSpot)
A unified pipeline architecture I built in HubSpot to remove stage confusion, speed up deals, and give leadership cleaner, more reliable data.
Case Study: Structuring Pipeline Progression in HubSpot
By Fred Shamon
Background
Pipeline stages meant different things to different reps. Deals were moved based on “gut feel,” which made forecasting shaky, created tension with operations, and made it hard to trust CRM data.
I rebuilt the pipeline into a clear, behavior-based system so every stage had a shared definition and a real business meaning.
What I Built
I created a stage-based Pipeline Playbook directly in HubSpot, with structured workflows across five primary stages:
- Connected: Interest and basic engagement confirmed
- Discovery: Understand stream, goals, constraints, and blockers
- Qualifying: Confirm fit, economics, and operational viability
- Opportunity: Proposal, quote, or SDS/technical intake
- Disqualified: Log reason, clean pipeline, set future flags
Each stage included:
- Rep actions and exit criteria
- Mindset cues (what to focus on at that stage)
- Required fields, notes, or documents
- Handoff rules so ops and leadership weren’t guessing
Outcome
- Cleaner, more reliable pipeline data for RevOps and leadership
- Faster progression from first contact to qualified opportunity
- Easier onboarding because new reps had a clear stage map
- Better alignment between sales, operations, and finance
- ~30% lead-to-deal conversion rate after rollout
This wasn’t just updating dropdowns — it was designing how deals move, how reps think, and how leadership reads the health of the revenue engine.
Arizona Market Expansion – Farar & Lewis LLP
Launched and scaled a new Arizona PI market from scratch, generating $1.9M in settlements with a referral-driven GTM model.
Case Study: Launching & Scaling a New Market for Farar & Lewis LLP (Arizona)
By Fred Shamon
Context
Farar & Lewis LLP aimed to expand into Arizona without the heavy paid marketing spend typical of PI firms. They needed traction fast — a local presence, a referral engine, and a way to compete against firms spending millions.
What I Built
1. Referral Partner Network (Physicians & Chiropractors)
- Developed and managed high-trust provider partnerships.
- Built a two-way value loop: early case indicators for us, clients for them.
- Generated 5+ qualified monthly leads purely from partnerships.
2. High-Impact Intake & Case Strategy
- Drove $1.9M in settlements within 90 days.
- $600K+ in contingency revenue without paid ads.
- Optimized case workflows for speed and conversion.
3. Cost Optimization & Medical Billing Control
- Identified inflated billing trends with certain providers.
- Negotiated and tightened treatment protocols.
- Reduced billed costs by up to 20%, improving margins.
Supporting Infrastructure
- Built local SEO presence and landing pages for Arizona search intent.
- Created CRM tracking flows to monitor referrals, sources, and conversions.
- Eliminated lead loss with pipeline visibility tools.
Results
- Launched a new practice in a highly competitive market
- $1.9M in settlements in first 90 days
- $600K+ in revenue without ad spend
- 5+ qualified leads every month from referral engine
- Reduced medical billing inefficiencies by 20%
- SEO & inbound foundation supporting long-term compounding growth
Growth wasn’t driven by budget — it was driven by relationships, operational discipline, and GTM fundamentals.
Turning Static EPA Data into a Signal Engine
I turned an underused $50K EPA data tool into a GTM signal engine that surfaced qualified leads, routing insight, and revenue-ready opportunities.
Case Study: Transforming a $50K Data App into a GTM Signal Engine
By Fred Shamon
Background
We had access to an EPA-focused data platform that cost the company over $50,000 per year. It was mostly treated as a lookup tool. I saw an opportunity to turn it into something bigger: a signal engine that connected EPA/RCRAInfo-style data to real pipeline, outreach, and routing decisions.
What I Built
I designed an 8-step workflow that converted static data into targeted GTM action:
- Volume Gaps: Compared generation vs. receipts to expose revenue leakage and missed streams.
- Facility Status: Verified shutdowns, ownership changes, and operator shifts, then synced changes into the CRM.
- Pre-Call Intelligence: Armed reps with stream history, transporter patterns, and site context before outreach.
- Stream Prioritization: Targeted high-value materials and geographies instead of random outreach.
- Recurrence Patterns: Used manifest-style data to anticipate when streams would regenerate.
- AI Gameplans: Fed signals into AI tools to build site-specific messaging and call plans.
- Logistics Alignment: Mapped streams to transporter zones and compatible plants.
- Routing Suggestions: Predicted which facility was the best commercial and technical fit.
Results
- Qualified and uploaded 100+ new leads using this system alone
- Reduced quoting time from days to hours on targeted accounts
- Improved rep confidence with pre-built intelligence for every key site
- Higher conversion rates on prioritized, insight-backed outreach
- System gained traction with leadership and was positioned for broader rollout
This wasn’t just another data subscription. It became a GTM signal engine that changed how we decide who to call, what to say, and where to send the material.
Auto Transport Quote Calculator – From Test to Licensing
A quoting engine I built as a side project that was later licensed by a transport brokerage to scale quoting, speed-to-lead, and data integrity.
Case Study: From Test Project to Licensed GTM Quoting Engine
By Fred Shamon
Background
This project started with a simple question: could I build a quoting engine that actually fixed the quoting problems I saw in logistics — slow manual pricing, inconsistent logic, poor mobile UX, and scattered data?
I built the system from scratch as a test. It worked so well that a transport brokerage reached out and licensed the logic and framework to power their own quoting.
What I Created
- ~98% quoting accuracy using dynamic pricing logic validated against live lanes
- Seasonal and route-based rate adjustments (e.g., snowbird demand logic baked into pricing)
- Support for multi-vehicle quotes with structured, repeatable logic
- International modes like Door-to-Port, Port-to-Port, and Port-to-Door
- Instant backend transmission of quote data for follow-up and CRM use
- Clean data model so quotes can live in a CRM, email, or standalone system
- Mobile-responsive UI designed around real buyer behavior
- Self-contained app logic — no dependency on third-party quoting tools
Results
- Quote accuracy: ~98%, validated against real-world pricing
- Speed-to-quote: reduced from 10+ minutes to under 30 seconds
- Lead capture: increased by an estimated 65% with cleaner UX
- All quotes structured for CRM ingestion or automated email handoff
Outcome
After I shared performance data and a working demo, a brokerage licensed the engine. I adapted the logic to match their workflows, lane priorities, and operations — turning a solo build into a live GTM system supporting their sales and dispatch.
I didn’t build this for a company. I built it because I knew there had to be a better way — and the market proved it.
